    The five thought movements condense the seven IMPACTS steps without skipping any of them.

      Clarify the target and constraint

      Choose a recurring workflow, define the target and name the step that limits total throughput.

      Follow the real flow through processing, handoffs, waiting points and required information. Many parts do not make a process impossible to understand. Also mark which decision must remain with a person.

      Remove ballast

      Remove steps, handoffs and information that do not contribute to the chosen target.

      Anything unnecessary should be neither digitised nor automated.

    3. P

      Simplify the flow

      Order the remaining flow so every step, handoff and decision becomes traceable.

      Simplification prevents AI from merely accelerating an unnecessarily complicated process.

    4. A

      Make knowledge explicit

      Name the data, rules and experience required for the workflow and its decisions.

      Only explicit knowledge can be tested, shared and used dependably by AI.

      Build, prove, embed

      Implement the smallest dependable solution and treat the test as a decision gate.

      1. Build a disposable prototype.
      2. Test only against the chosen target.
      3. Move into operation only after the test passes.
